Distribution Company, Selangor — Tools Modernisation

Challenge

The warehouse and procurement teams were running on separate spreadsheets with no shared visibility. Orders were tracked manually, leading to frequent double-bookings and stock discrepancies. Staff were spending hours each week reconciling data between systems.

What We Did

Ran a needs analysis across both teams, mapped the data flows, and produced a shortlist of inventory management tools that could serve both functions. Supported a phased rollout over six weeks, running parallel systems during the transition to protect continuity.

Results

Within 8 weeks, the reconciliation step was eliminated. The operations team reported approximately 6 hours saved per week across the two teams. The business also gained visibility over stock levels that had previously required manual phone calls.

Challenge

What We Did

Ran three stakeholder workshops covering different teams, mapped where the systems overlapped, and helped the leadership group agree on a consolidation priority. Produced a phased 12-month roadmap that started with the highest-friction area and built from there.

The leadership team had a shared direction for the first time. The roadmap was used in their next board planning session. First phase completed on schedule. Two further service engagements followed over the next year.

Challenge

What We Did

Ran a discovery call, mapped the five core operational areas, and identified that two of the vendor proposals addressed problems the business did not actually have. Delivered a short recommendations note with three prioritised steps, each with a cost estimate range.
